How long does your team spend writing scope of work documents for a typical project?

For a $50M+ million construction project, writing all the scopes normally takes 5–8 weeks of grinding through drawings, writing scopes from scratch, reviewing drafts, and chasing trade partners for comments.
My team got it done in 3 days.
We didn’t skip steps or cut any corners. We used AI for the heavy drafting, and we used the team’s judgment for decisions, gaps, and risk.

Why traditional buyout drags
Buyout hits at the worst possible time.
The project is new. The team is ramping. The owner is already calling. The schedule is tight. Then someone has to write 20+ scopes.
That “someone” is usually the PM, working solo.
They either stare at a blank page and guess, or they pull an old scope and rewrite it line-by-line until it kind of fits.
Both approaches are slow. Both create gaps.
The bigger issue is teams treat buyout like admin work when it’s a strategy exercise.
The people with the best information aren’t in the document. Superintendents who have built it. PEs who know the coordination traps. APMs who know where money leaks. If that experience stays in heads, scopes turn into one person’s best guess.
The scopes come from one person’s memory. The change orders come from everyone else.
The 5-Step AI Buyout System
Here’s exactly what we did. Total team time: about 15–16 hours.
A traditional buyout on a job this size can eat 3–5 weeks. We compressed it into three days without lowering the quality bar.
Step 1: Build your master prompt (2 hours)
Before you open a single drawing set, you need to build your Master Prompt.
Think of it like onboarding a new project manager.
When you bring on a new PM, you don’t hand them drawings and say “good luck.” You give them context. Expectations. Standards. You tell them how your company operates, what “good” looks like, and what you need from them.
A master prompt is a 2-3 page document that does that for the AI.
Ours covered four sections:
Company SOPs: how we structure scope docs, what language we use, what we always include, and what we never include
Project context: delivery method, major constraints, procurement strategy, and key stakeholders
Writing instructions: tone, formatting, standard clauses, and level of detail
Non-negotiables: safety requirements, insurance language, LDs, and lean behaviors
We loaded the master prompt into our Notion AI agent’s instructions. Every scope document produced from that point forward was governed by those rules.

Step 2: Page-turn every drawing as a team (8 hours)
This is the most important step in the entire process.
And it has nothing to do with AI.
We got the full team in the room: PMs, superintendents, project engineers, APMs.
Two sessions. Four hours each.
Day 1: Architectural and Structural
Day 2: MEP and Equipment
Every drawing. Every sheet. Every detail.
We ran it with clear roles:
Sheet flipper: drives the drawing set, one sheet at a time
Screen operator: highlights live as the team calls things out (color-coded by trade)
Note taker (PE): writes bullet points into the scope alignment doc in real time
Superintendents: call out field conditions, logistics, sequencing, and risk
PM: facilitates, keeps pace, assigns follow-ups
For each trade, we answered three questions:
What scope belongs in this package?
Who picks it up — GC self-perform or subcontractor?
What are the key details, sheet references, and risk items?
Our output was an 11-page scope alignment document: trade-by-trade bullets with sheet references, logistics flags, and scope boundaries.
That work also flushed out issues early: coordination conflicts, gaps, and drawing inconsistencies.
Have those arguments in the room now, not in an OAC meeting three months from now.
Don’t skip this step. AI writes based on inputs. This is where you build the inputs.
Step 3: Feed AI five of your best scopes (30 minutes)
Before drafting a single scope, we showed the AI what “good” looks like.
We pulled five historical scopes that held up in disputes and set clear expectations.
Then we ran a voice + style generator prompt to extract the patterns: sentence structure, formatting, tone, and the clauses we repeat.
We pasted that style guide into the master prompt.

Step 4: Let AI write one scope at a time (3 hours)
With the master prompt loaded and the alignment document ready, we drafted one scope at a time.
Framing and Drywall
Mechanical and Plumbing
Doors, Frames, and Hardware
Flooring and Specialties
Electrical
Fire Protection
And so on…
The prompt stayed consistent:
"Write the [Trade] scope of work. They are doing [X]. Study the relevant bullets from our alignment document."
Result: 21 formatted scope documents drafted in about 2.5 hours.
In three hours, we had more usable output than a traditional process produces in three weeks.
We kept one rule: one scope per prompt.
When you ask for everything at once, the output bloats. When you focus the context, the output tightens.
Step 5: QA/QC every output as a team (2 hours)
Same team. Final review session.
Two thing happened:
The quality was high on the first pass.
The mistakes were obvious once field experience looked at it.
AI wrote clauses that sounded fine but wouldn’t work in the field. It assigned responsibilities that were technically defensible but didn’t match how we manage trade partners.
AI drafted. The team judged.
We tuned everything, then issued the scopes for trade partner review and comment.
Buyout meetings started the following week.
Three things that will trip you up
A few things will trip you up the first time. Here’s what to watch for.
AI doesn’t know what it doesn’t know. AI only works with what you give it. If it isn’t in the alignment document or the master prompt, it will either skip it or guess.
Overconfidence in the output. Step 5 isn’t optional. A human review is the filter.
Weak historical examples. Your five historical examples matter. If they’re mediocre, the drafts will be too.
